Enterprise Level Services

These services are strategic and cross functional. They focus on the management and measurement of an enterprise or business unit. including alignment of business strategies, stakeholder analysis, development of a process architecture, development of a process portfolio, and establishing a Center of Excellence (CoE) and a Process Governance Framework to sustain continuous process improvement. All BPTA engagements are collaborative in nature and involve the full participation of our client’s BPM team. All BPTrends Associates consulting services are customized to meet customer requirements and may include components of some or all of the services described below

Assess BPM Readiness and Maturity

(Prerequisite for all following Services)

This service lays the groundwork for all subsequent Enterprise Level work. We introduce the BPTA Methodology, review the current readiness and maturity of the enterprise or business unit and identify the high level goals and objectives for the organization’s BPM initiative. This service includes:

  • Overview of BPTrends Associates BPM methodology
  • Review of enterprise or business unit strategy
  • Review of past and current BPM initiatives
  • Review of current BPM artifacts, tools and techniques
  • Identification of BPM opportunities and threats, strengths and weaknesses
  • Review of current BPM capabilities and maturity level
  • Definition of target capabilities and maturity level

Develop BPM Roadmap

(Prerequisite for all following Services)

Upon completion of the BPM Maturity and Readiness Assessment we analyze the results and, working with the BPM team, we build a BPM Roadmap and Roll-Out Plan that outlines the scope of the project and defines the priorities and activities required to achieve the established goals and objectives, including, but not limited to, recommendations regarding the following:

  • Redesign or development of a process architecture
  • Prioritization of process projects
  • Management incentives
  • Process methodologies and techniques
  • Tools and technologies
  • Policies
  • BPM competencies
  • Governance guidelines

Develop a Process Architecture Model

(Prerequisite for all following enterprise level services)

This service delivers a robust enterprise process architecture model for the organization in focus. The model assures a commonly accepted view of the work that the organization performs in order to create value for its stakeholders. We develop this model using a set of proven principles, standards and techniques that we have developed over a period of 20 years. The activities completed in this service include:

  • Define and or document strategic Intent
  • Conduct a stakeholder analysis
  • Evaluate industry reference frameworks
  • Benchmark similar organizational architectures
  • Define organization’s value chains and value streams
  • Design and document business process architecture model to Level II

Develop a Process Measurement System

This service develops a balanced set of key performance indicators (KPIs) for the process architecture. It ensures that the KPIs are aligned with one another at each level of the process architecture model and that the measures have integrity by connecting the process KPIs with stakeholder KPIs and the Enterprise strategic objectives. It defines:

  • Strategic KPIs and objectives (targets)
  • Stakeholder value KPIs
  • Value chain/ Value stream KPIs
  • Business process KPIs
  • Reconciliation with current scorecards

Recommend a Process Governance Framework

This service recommends a framework for a management and governance system that enables an organization to continually assess and optimize process performance and deliver process change across the functional silos and operational teams of the organization in focus. It defines the processes, roles and responsibilities and the enabling resources required to sustain processes on an ongoing basis. It defines the following:

  • Governance policies and rules
  • Process model
  • Governance hierarchy and structure
  • Governance roles
  • Assignment of governance responsibilities

Design a Center of BPM Expertise (BPM CoE)

This service designs the model of a support group that will assist the organization in the implementation of the BPM architecture and process projects, supporting process managers and practitioners in a consistent manner across the organization in focus. It lays out the time phased plan for getting the BPM CoE members up and running as well as defining the services and authorities that the center will offer. It builds a plan that includes:

  • Strategic intent and approach for the BPM CoE
  • Products and services to be offered
  • BPM CoE processes
  • BPM methodology
  • BPM techniques and standards to be used
  • Required training, tools and technologies
  • Time phased rollout of BPM CoE capability

Align BPM Enterprise Process Architecture Capabilities with IT

This service identifies which sets of IT resources are required to optimize the processes of the organization in focus and aligns these capabilities to the processes they support. It produces models for the following:

  • Process to application architecture map
  • Process to data architecture map
  • Process automation/ BPMS strategy
  • Process/ IT services assessment (SOA)
  • Strategy for closing the gap

Align BPM Process Architecture Capabilities with Human Resources

This service identifies the Human Resource competencies and organizational capabilities required to optimize the processes of the organization and aligns these capabilities with the processes they support. It produces models for the following:

Identify Priority Projects for Process Improvement

This service develops an integrated medium term plan for the roll out of process improvement initiatives for the organization in focus. It prioritizes the processes in the architecture map against the strategic intent and stakeholder values and creates a time phased master plan that describes:

  • Process value ranking and process performance ranking
  • Process transformation project priorities
  • Existing project rationalization
  • Transformation portfolio
